In BI some cultures portraits are in UI/culture/portraits in the family, cards, and portraits folders and some are read from rtw/data/packs.
If you add the UI/culture/portraits file structure into bi/data for the cultures that are currently read from packs then the game will read the new files instead. You don't need to have as many portraits as the game has in the packs folders, but must have the same number in each category, ie. for generals if you have 50 portraits you must have 50 in each of
portraits/cards/dead
portraits/cards/young/generals
portraits/cards/old/generals
portraits/portraits/dead
portraits/portraits/young/generals
portraits/portraits/old/generals
Use lupasrename to make sure you have files sequentially numbered if you have an out of sync collection of files.
If you have an unpacked version of RTW you may find some portraits from existing cultures might be useful. Greek civilians and rogues, and roman rogues, are quite usefully non-historical looking depending on what you are trying to do!![]()
If you mean how can you make an entirely new series of portraits from scratch - I think you need someone very good with photoshop....
If none of that helped could you be more specific about what you are trying to do?

Thanks very much for your help, that was exactly what i needed to know and i have now changed the portraits.![]()
