Haven't figured this one out yet, or maybe missed it, or maybe you can't do it, but how do you refit armor/weapons on units when a smithy has an upgrade available for them?

You can't. Sadly, it's annoying since my most experienced troops DESERVE more blingy stuff.
Well that bites and doesn't make alot of sense but oh well.
In all fairness, would you really want your veteran units to also have an increase of accuracy, morale, damage and armor? I imagine armies of tank ashigarus.

Well, the sword is the soul of the samurai. How would you like it if someone ripped out your soul, and dipped it in molten steel just so you could have "+2 melee bonus"? Or if someone ripped off your skin and gave you new skin?
Ok, but seriously. Not exactly sure why they did this.
Frankly i find it easier to train fresh troops with better equipment and better xp than armies i have had fighting (never loosing a unit either) for 100 turns.
I just can't figure out why they wouldn't want you to do this... it boggles my mind. What's the downside? Giving players more control, more connection with their units can only improve the game. It's like they just forgot until it was too late to do anything about it.

^ Niceee. I hope theres an event for spear samurai, would love creating a unstoppable army with them.
I kind of like the idea of having specialised areas for upgrades for the units. In that way we get a sort of areas specialised in different unit trainings. I can have my katana samurai trained at Weaponsmith area, yari units at Armoursmith area, Cavalry at Warhorse area and Archers from an Fletcher area. That way, it makes it sort of "natural", because in history there would always be an area who was famous for something special, for instance we all know the most elite trained hoplites in Greece came from Sparta
What I would rather see implemented would be a sort of levelling system for the units, each time they earn a new XP level, you can assign them a trait (at an elite level "unbreakable" or "freightening"), equipment (drums, banners for stamina perhaps etc) or retainers (a lieutenant giving an boost to morale for instance). That way it would get even more deeper sense of having "your army", and makes it possible for you to diversify more.

Imagine the AI retraining and stacking these buffs.
Jack has said it has been done for balancing reasons.
I can live with that.
Balancing my butt! It's the same for everyone paticularly in MP campaign's.
What is unbalanced is that you can have units fighting for yrs gaining XP slowly and then create green units that have more XP!
You should be able to re-fit. New armour, New weapons additional training - of course we should have it. Every military force has improvements as time goes on and new inventions are made. Or US Marines would still be using the M14 and not wearing kevlar!

Yeah that's my main complaint with it.
In my first campaign I had a unit of Katana Samurai that had survived countless battles (probably upwards of 30+) and had just 4 bars of XP. I was really proud of that unit, until I realized I could just recruit a new group of Samurai with 6XP and improved Armor. Really takes the fun out of progressing your units.![]()
What they should have done is limit the retrain/refit of units to whatever you would get from that location if you recruited a new unit. So you cant stack benefits, but you can bring an older unit up to current standards.
Right now im disbanding all my units that dont have armor upgrades and then recruiting them again so that they have the armor upgrades. Its annoying and silly.
