Adding new portraits or just giving characters different existing portraits? If its the latter, you just use the Pack File Manager to find the portrait you want in the .pack file. Then go to the faction array in the startpos with the EsfEditor, click on "Family" and find the person whose portrait you want change. Write in the correct path and you're done.

First you have to find an image. Open it with Paint.net (free, google for it) and make two images. The first will be in .tga format 66X88 dimensions and will be mainly the face since this will be the small icon thta shows up in several game menu. The second in .jpg and 202X704 dim. This is going to be the portrait the shows up after a right click on the icon so try to include as much as of the person. Then you have to make a mod.pack. Open ui.pack from ETW/data with PFM, then go in portraits/european/cards/king and extract on your desktop a tga image (right click on it). Do the same in portraits/european/info/king and extract a jpg image. Now on your desktop will have a folder called ui with the proper structure. Delete the two images that are in both king folders and add there your new one (carefull to place tga in cards and jpg in info). Then make a new pack with PFM of "mod" type, save it as the name you like but on your desktop. Add directory and link to the ui folder. Save your new mod file. Open startpos.esf with EsfEditor 1.4.5 and go in FACTION/FAMILY the paths in portraits details, entering the new path and name of the file you've got in you mod pack (e.g. ui/portraits/european/info/king/B_Obama.jpg). Also you have to find the leader CHARACTERS and change there the portraits paths. Last entry is in preopen FACTION_INFO where you should place only ui/portraits/european/cards/king/B_Obama.tga. Place your mod.pack in ETW/data start the game with Mod Manager and activate your mod.

The needed part is ui/portraits/. Then you can put anything you like but you have to be sure to use the right path in startpos. Blank means two things: wrong or misspelling path which is very common error. Now in the portraits box first line is for tga (icon), middle is blank, third is for jpg (portrait). Specify where exactly see the blank portrait (in faction selection menu, or in game in government table). Also download my mod Sturm und Drang and check my mod.pack/ui and the changes I've done in startpos. It will help you figure a way out. The places you have to look is: 1. [...]CAMPAIGN_PREOPEN_MAP_INFO/FACTION INFO, 2. [...]FACTION/FAMILY, 3. FACTION/CHARACTERS To find easily which one is the leader go first in FACTION/GOVERNMENT/POSTS_ARRAY the second one is the leader. Note his Id in third line and then go in FACTION/CHARACTERS and find the minister with the same Id in the first line.

To be able to do that your mod.pack file and ui folder must be in the same place (e.g. on the desktop. Not mod.pack in ui folder). Open mod.pack with PFM, right click on it, add directory and direct to ui folder on desktop.
