I can see that many of my cavalry hold lances, but when I attack they run into the enmy still holding them up, using swords instead.
That can't be as effective can it? How do I get them to use the lances?

It seems random.
Sometimes I can charge an enemy literally right next to my and they will use lances.
Other times my cavalry unit can be a screen apart and they still won't use their lances. And if the enemy moves or something, sometimes that makes your cavalry switch from lance to sword which is really lame IMO.
There was actually something written about this a few months back. Basically, you have to have a perfect charge. Line up your cavalry with their target and charge from a standstill from a good distance away. It works best on flat terrain. Basically, you have to calculate it and can't just run your cavalry into units hoping for a full charge.

Line your cavalry up behind the enemy and wait until they make their formation complete. Once they have stopped and are ready, double right-click the enemy and they should charge well.

If you are far away you can click the enemy to attack, they will start walking towards them, lining up as they travel.
Then once they have lined up, hit "R" to make them switch to a gallop and they charge nicely. It needs distance, but it saves you effort of trying to line them up (especially if you are in a hurry and there are 50 other things going on that require attention).
The only time I get a charge with the lances up is when my knights are charging something at the back, and another unit gets in the way before they can lower the lances.
