Rename each one to its respective factions, for example: leader_pic_gauls or leader_pic_egypt. Then, place these .tga files in the "imperial_campaign" folder.
In a mod there are already "imperial_campaign", but do not see them in the menu of the campaign.

So you make a picture or a portrait for the romans for example and you need to name it romans_julii after that you just cut or copy it and paste it into RTW/DATA/WORLD/MAPS/CAMPAIGN/IMPERIAL_CAMPAIGN and just overwrite.
That is about it, it should work, but only in the imperial campaign menu.

Yes, it is a mod.
I want to change the images of all the generals of a faction, like the one screenshot.
You have to go to Data\UI\[culture name]\portraits\portraits folder... There you have Young, Old and Dead folders... in each of them you will have a Generals folder. Put the images there for each of the categories (notice that "Dead" portraits are the ones in black & white).
The images must be .tga images and must have their names as three-digit numbers. For example, 000.tga, 001.tga, 002.tga... And the 001.tga for "Young" must match with the "Old" 001.tga and the "Dead" 001.tga. That is to say, they must belong to the same person. I suggest using the same picture for Young and Old, as in Napoleonic TW generals don't get so old in campaign (I think).

In NTW2, the image is 093.tga of Napoleon, the image is 288.tga Ney etc. ...

Assuming it's an Alexander-based mod, there is a few additional parameters you can give when defining a character in descr_strat.txt, i.e.
